Market & regulatory strategy for a solar building product

Three markets, one regulatory maze, and a product with no established buyer. We turned an open question into a prioritized, defensible path to launch.

Market ValidationBuyer IntelligenceRegulatory MappingBusiness Case

Market validation. Three candidate markets were tested for strategic validity and scale, then refined into a segmentation framework built on the variables that actually predict adoption.

Buyer intelligence. Each segment was mapped to its real purchase mechanics: budget authority, investment triggers, sales cycle, and capital treatment, turning market sizing into a go-to-market framework.

Regulatory mapping. A PESTEL analysis across Canada, the United States, and Germany/EU identified the incentives, codes, and policy mechanisms most likely to influence adoption in each jurisdiction.

Business case development. Incentive programs were translated into project economics: payback, cost reduction, and return, for use directly in sales conversations and financial modeling.

The outcome. A defensible, prioritized market strategy, backed by segment-level buyer intelligence, a jurisdiction-by-jurisdiction regulatory assessment, and financial data built for direct use in planning and valuation.

Modular Housing

Financial modeling and market strategy for modular housing

Conventional lenders underwrite modular projects like site-built ones. We built the financial model that speaks the language modular actually runs on, and put it to work as a fundraising asset.

Financial ModelingInvestor ReadinessMarket AnalysisMaterials Comparison

Financial modeling. Built a pro forma model tailored to modular economics, one that doubled as a sales tool, not just an internal projection. The model incorporated multiple market variables, debt structures, and available incentives, making the case for modular profitability explicit to lenders, investors, and internal stakeholders alike.

Lender and investor readiness. The pro forma became the working document used directly in loan and investment conversations, giving the company a modular-specific financial narrative to bring into rooms where conventional frameworks would have worked against it.

Market analysis. Researched and compiled a report on the market variables shaping modular housing demand and viability, giving the company a clearer view of the external factors most likely to affect its financial outcomes.

Materials comparison. Conducted a comparative analysis of alternative construction materials against conventional materials, quantifying cost differences and performance tradeoffs to inform material selection decisions.

The outcome. A modular-specific financial model that functions simultaneously as an internal planning tool and an external fundraising asset, giving the company a financing narrative built around how modular projects actually perform.

Benchmark analysis and investor education for a climate-engagement initiative

Two years of climate benchmark data sat across dozens of major Canadian emitters, unread by the investors who needed it most. We turned that data into the case studies and workshops that got it in front of them.

Benchmark AnalysisCase StudiesCross-Border ResearchInvestor Workshops

Benchmark performance analysis. Analyzed two years of company performance against the benchmark, comparing companies against one another and against their own prior-year results. Identified performance gaps and built an insight report distilling where companies were advancing, where they were stalling, and what that meant for investor engagement priorities.

Case study development. Developed case studies highlighting how individual companies were performing against benchmark criteria, used for investor-facing education and publication.

Comparative investor research. Researched how investor incentive structures and disclosure expectations differ between Canadian and U.S. frameworks, and used that comparison to inform educational materials for the initiative's investor network.

Workshops and investor education. Supported the organization and delivery of workshops built on this research, translating benchmark findings and cross-border investor expectations into working knowledge for participating investors.

The outcome. A body of benchmark analysis, case study content, and comparative investor research that strengthened the initiative's ability to communicate climate performance clearly, to investors managing trillions in assets, and to the companies being asked to change.

HR Technology

AI-driven marketing optimization for an HR technology platform

Campaigns that took weeks to read a verdict on. We replaced the wait with an AI testing framework that catches what's weak before it ever reaches an inbox.

AI Campaign TestingMessaging OptimizationPersona SimulationFaster Iteration

AI-enabled campaign testing. Designed and implemented an internal AI-powered testing framework using persona-based AI agents trained to reflect key customer segments. Marketing emails, sales cadences, landing page copy, and campaign assets were tested against these agents to simulate customer reactions and surface friction points before deployment.

Marketing optimization. Used AI-generated feedback to iteratively refine subject lines, messaging hierarchy, value propositions, calls-to-action, and content structure, extending the framework beyond outbound email into a repeatable process for improving campaign quality while reducing manual review cycles.

Strategic impact. Shifted campaign optimization from a reactive, data-lagged process to a proactive testing model, enabling faster experimentation and more confident decision-making across marketing and sales.

The outcome. Within the first three months, the AI-driven workflow contributed to higher email open rates, improved click-through rates, increased website traffic, and significantly faster campaign iteration, while establishing a scalable internal capability for content optimization.

Competitive intelligence and positioning for an AI construction startup

Forty-plus competitors, one crowded category, and a startup that needed to know exactly where it didn't look like everyone else. We found the gap and built the go-to-market plan around it.

Competitive BenchmarkingMarket MappingPositioningGo-to-Market Strategy

Competitive intelligence. Developed a benchmarking framework evaluating 40+ competitors across AI capabilities, workflow automation, pricing models, customer segments, product maturity, and technical differentiation, identifying where competitors created value and where meaningful market gaps remained.

Strategic insights. Mapped the competitive landscape to reveal that established platforms largely competed on operational workflows while newer entrants emphasized automation, an opening for the client to position around AI-driven estimation accuracy and productivity instead of feature parity.

Growth strategy. Assessed competitors' messaging, digital channels, and content strategies to identify the customer narratives driving engagement, and recommended a revised go-to-market strategy focused on outcome-led messaging, educational content, customer proof points, and a scalable multi-channel approach.

The outcome. An executive-ready strategic assessment that transformed fragmented market research into a decision-making framework, helping leadership prioritize product positioning, marketing investment, and long-term differentiation.

Consumer Health & Wellness

Market entry strategy for a mental health consumer brand

A new mental health product with no read on its buyer. We built the research, the benchmarking, and the launch sequence that gave the brand a validated reason to believe in its own entry.

Consumer ResearchCompetitive BenchmarkingPositioningLaunch Strategy

Consumer & market research. Designed the end-to-end research strategy, including unbiased customer surveys and interview frameworks, to uncover purchase drivers, unmet needs, brand perception, and competitive preferences, combining primary research with industry analysis to translate customer feedback into actionable business insight.

Launch strategy & competitive benchmarking. Reverse-engineered launch strategies across leading wellness brands, Amazon, crowdfunding platforms, and adjacent consumer products to benchmark pricing architecture, product positioning, customer reviews, social proof, and marketplace best practices, identifying the factors most likely to influence early adoption and funding success.

Positioning & growth recommendations. Developed strategic recommendations across pricing, messaging, value proposition, launch sequencing, customer acquisition, and conversion-focused copywriting, aligning the product with validated customer needs and competitive opportunities.

The outcome. An integrated market research and go-to-market strategy that enabled the client to make evidence-based launch decisions, strengthen product positioning, and establish a clearer path toward early customer adoption.
